The first path is custom or semi-custom AI development, building or heavily configuring AI systems for specific workflows and decisions. The second is vendor-embedded AI: tools like Microsoft Copilot, Salesforce Einstein, or Workday AI that are baked into platforms you're probably already paying for. The third is foundation model APIs, connecting to models like GPT or Claude to add AI capabilities to your own products or processes.
The questions I lay out below are most critical for the first path. Custom AI initiatives carry the most organizational complexity, the highest integration burden, and the greatest exposure if the fundamentals aren't in place. That said, the core principles apply more broadly than most teams expect. Even activating vendor-embedded AI at scale requires answers to most of these questions.
Six AI Readiness Questions Every Executive Must Answer Before Investing
These questions aren't new. Versions of them appear in readiness frameworks from McKinsey, Gartner, and MIT Sloan. What's less common is organizations actually answering them honestly before writing the check.
Do we know exactly what problem we're trying to solve? Not "improve efficiency" or "modernize operations." What specific process, decision, or outcome are we trying to change, and how will we know it changed? If the answer is vague, the initiative will be too.
Is our data in good enough shape to be trusted? AI systems are only as good as the data they run on. Most organizations overestimate their data quality until someone actually looks. Inconsistent formats, missing fields, data trapped in systems that can't talk to each other. These aren't edge cases. They're the norm.
Do we have the internal capability to absorb this? Buying AI technology is one thing. Getting an organization to actually use it is another. Do your people have the skills, the bandwidth, and the willingness to change how they work? If the honest answer is "probably not without significant effort," that effort needs to be planned and funded.
Is leadership genuinely aligned, not just supportive? There's a difference between executives who nod approvingly in a steering committee and executives who will spend political capital when the initiative hits resistance. Most significant AI deployments encounter meaningful resistance, particularly when they touch workflows people have spent years mastering. Genuine alignment means leaders are prepared to push through it, not just endorse it from a safe distance.
Have we defined what success looks like in measurable terms? "More efficient" isn't a success metric. Neither is "better customer experience" without numbers attached to it. If you can't define success in terms your CFO would accept, you're not ready to spend the money. That said, there are legitimate strategic AI investments where ROI is appropriately measured over three to five years, not quarters. The CFO test isn't about demanding immediate payback. It's about demanding clarity. If you can't describe what "better" looks like in concrete terms, you're not ready.
Are we prepared for the regulatory and ethical obligations this AI system will carry? This one gets skipped more than any other. The EU AI Act imposes specific requirements based on risk classification, and if you operate globally or handle EU resident data, it applies to you whether you've planned for it or not. In regulated industries, you're layering sector-specific compliance on top: HIPAA in healthcare, FINRA in financial services, and others depending on your sector. Beyond compliance, there are bias and fairness obligations: systems that influence hiring, lending, healthcare, or customer decisions can create legal exposure and reputational risk even where regulation hasn't fully caught up. And as agentic AI systems take on more autonomous decision-making, these obligations extend further than most legal teams have mapped. And increasingly, board-level governance expectations around AI are emerging from institutional investors and regulators alike. If your board hasn't asked about AI risk yet, it will soon. Better to have the answer ready.
Why AI Readiness Requires Organizational Maturity, Not Just Technology
None of these questions are particularly complicated. What makes them hard is that they require honesty, the kind that's uncomfortable in a room full of people who've already committed to moving forward.
The organizations disciplined enough to answer these questions honestly before committing are consistently the ones that get results. The questions don't cause success, but the organizational maturity it takes to answer them honestly does. The ones that skip them spend more, move slower, and wonder what went wrong. Strong data governance is a prerequisite that most organizations underinvest in until an AI program forces the issue.
De-Risk Your AI Investment: Start With a Proof-of-Concept Before Going Big
Before committing your full budget, fund a 60 to 90 day proof-of-concept scoped to one specific process with measurable outcomes. Not a pilot that's designed to succeed. A real test that's designed to find out. Define the process. Define the metrics. Run it. If it works, you've de-risked the full investment and you have internal evidence that makes the next approval easier. If it doesn't work, you've spent a fraction of the full budget finding out before it was too late to change course.
That's not caution for its own sake. That's just how you make a $2 million bet worth taking.
